That gap has a name. Leadership coach Steffan Surdek calls it conversational debt; the accumulation of avoided talks that quietly erode trust, accountability, and a team's ability to actually change. ### **Key Lessons**

**1\. Conversational debt is silent — until it isn't**

Every skipped conversation adds to the pile. The team member who arrives late every week and nobody mentions it. The kickoff event where everyone cheers and nothing changes by Thursday. These aren't performance problems. They're debt. And the longer it sits, the more it costs — in trust, in accountability, in the team's belief that anything will actually be different this time.

**2\. The right time is almost always right now**

Leaders are skilled at finding reasons to wait. They don't know how to start. They're worried about the reaction. They haven't found the right words. Steffan is direct about this: those are stories, not reasons. The conversation will be as difficult as you choose to make it. Waiting doesn't shrink the debt — it grows it.

**3\. You can reset any conversation — even a bad one**

One of Steffan's most practical tools is the conversation reset. When a dialogue goes sideways — when both people are talking past each other and the heat is rising — stop. Name where you both are. Ask if you want to try again from a cleaner place. The second attempt, he says, is almost always more productive than the first. Because you've let go of the stuff that was blocking the conversation in the first place.

### **Practical Steps**

Three things you can do this week:

- **Name the conversation.** Write down one talk you know you need to have and have been skipping. Just naming it is the first move. Most people never get this far.
- **Lower the stakes on the first attempt.** Tell the other person: "I want to try having this conversation — and it's okay if the first go isn't perfect." That frame alone takes most of the pressure off.
- **Try a reset next time things go sideways.** Stop mid-conversation. Say: "This isn't going the way I want. Do you want to try again?" It sounds simple. It works.
