You already have the clients you need to grow. You're just not keeping them.

Jason Friedman has spent thirty years watching businesses spend everything on strangers while the customers who already said yes quietly walk out the back door. As founder and CEO of [CX Formula](https://www.cxformula.com/?ref=blog.knack4business.com) and creator of the CXFormula™, Jason has built five companies, sold them all, generated over two hundred million dollars in sales, and helped institutions like Stanford, Harvard, and Duke raise billions — all by designing experiences that make people stay, return, and recruit others.

In this episode of Knack 4 Business, he shows exactly how to do it.

### **ANSWER CAPSULE**

Most small businesses lose their best clients not because of price or competition, but because the experience after the sale was never designed. Jason Friedman, creator of the CXFormula™ and five-time founder, built a system that helps SMB owners design customer moments that drive retention, referrals, and revenue — without spending more on ads.

---

### **WHO THIS IS FOR**

SMB owners / Solopreneurs / Coaches and creatives / Leaders building systems who spend more on finding clients than keeping them.

---

### **Key Lessons**

**1\. People move in stories, not steps**

Most businesses map out a customer journey as a series of steps. Jason says that is the wrong frame. People do not follow steps — they follow stories. The itty bitty committee in their head stops them between step one and step two every time. When you design the story that carries them through the steps, everything changes. The Kinetic Customer Formula — attitudes plus behaviours, multiplied by momentum, minus friction — is how you build that story deliberately.

**2\. Time to first value is your most important metric**

The faster a new client gets a genuine win after saying yes, the longer they stay. Jason calls this time to first value. It does not have to be dramatic. It just has to be real. A small early win tells the client they made the right decision. Without it, doubt creeps in and retention starts slipping before you even notice.

**3\. The R4 Ideal tells you when retention is actually working**

When your customer experience is doing its job, clients do four things: they rave about it, they return to buy more, they renew and stay engaged, and they recruit — not just refer. Recruiting is the signal. A client who recruits is not forwarding a link. They are personally bringing someone in because they believe in what you do. That is what a well-designed experience produces.

### **Practical Steps**

**1\. Map your post-sale story**
Write out what happens in the first 48 hours after a client says yes. Is there a moment of genuine value in there? If not, build one. That is your time to first value — and it is the single highest-leverage thing you can add to your client experience this week.

**2\. Find your key moments**
Not every moment in a client journey needs to be perfect. Jason says first moments, final moments, and tent-pole moments in between carry the most weight. Identify three moments in your current client journey that matter most and ask honestly — are they designed or are they just happening?

**3\. Talk to one client this week**
Pick a client who went quiet. Buy them a coffee — virtual or real. Ask what happened. Ask where the experience lost them. The answers will be more useful than any focus group. — [Descript](https://tinyurl.com/3ns72bdk?ref=blog.knack4business.com) is the tool I use to record and transcribe those conversations fast.

### **FAQ**

**Q: What is the CXFormula™ and how does it work?**
The CXFormula™ is a system for designing the customer experience after the sale. It uses the Kinetic Customer Formula — attitudes plus behaviours multiplied by momentum minus friction — to map and improve every moment a client has with your business.

**Q: How do you build empathy for a customer you've never been?**
Jason recommends the actor's approach — deep character research, the "magic if" questions from Stanislavsky, and direct interviews with real customers. You do not need to have lived their experience to understand it. You need to ask the right questions and listen carefully.

**Q: What does it mean to be addicted to strangers?**
It means spending the majority of your energy, budget, and attention on acquiring new customers while ignoring the ones you already have. Jason says most businesses run this way by default — and it is the most expensive habit in business.
