Most businesses don't fail suddenly. They drift — slowly, quietly — through a series of small financial blind spots that nobody catches until the cash is gone.

Diesha Cooper is the founder of [Execuly](https://www.execuly.com/?ref=blog.knack4business.com) and a fractional CFO/COO who embeds inside small businesses and nonprofits to stabilize them before — or during — crisis. She joined Bernie Franzgrote on Knack 4 Business to talk about the warning signs most owners miss, what a turnaround really takes, and how preventative leadership beats reactive firefighting every time.

### **WHO THIS IS FOR**

SMB owners / Solopreneurs / Nonprofit leaders / Corporate escapees building their own thing / Anyone who suspects something is off in their business but can't name it yet.

---

### **Key Lessons**

**1\. Clean reports and empty cash accounts are not a contradiction — they're a warning.**

One of the most common situations Diesha walks into: the accountant is sending great reports, but the owner can't make payroll. The problem is usually accounting structure — deferred revenue counted as sales, receivables aging out, expired inventory still on the books. If your financials look healthy but the money doesn't make sense, get an expert in front of those numbers now. Don't wait for the numbers to get worse.

**2\. Businesses fail the same three ways — and all three are preventable.**

Over-financing at startup. No real go-to-market strategy. And bookkeeping that's siloed from operations. These aren't exotic problems. They're the ones Diesha sees in nearly every distressed business she walks into. The fix isn't complicated — but it does require someone willing to name the problem clearly and make decisions based on financial outcomes, not optimism.

**3\. A turnaround is a rebuild, not a rescue.**

Two to three months to break even. Another two to three to reach profitability. Then a stabilization phase before any growth activity starts again. That's the realistic timeline. The businesses that make it through do so because someone put structure in place, stopped the debt accumulation, and held the line on expenses — often including technology subscriptions that were bleeding the business dry one small charge at a time.

---

### **Practical Steps**

Three things you can do this week:

- **Run a subscription audit.** Pull every recurring charge from your business accounts. Flag anything that hasn't been actively used in the last 90 days. Cancel or pause it. Diesha has seen businesses approaching a million dollars in revenue spending $60,000–$70,000 annually on tools nobody uses.
- **Ask your accountant for a cash flow forecast — today.** If they can't produce one quickly, that's information. Financial clarity should be available on demand. If it isn't, your reporting structure needs a review.
- **Write down your go-to-market strategy in one page.** Not a business plan. Just: who you're selling to, how you find them, and what your last three months of pipeline actually looked like. If you can't fill that page clearly, that's the gap to close first.

### **About the Guest**

Diesha Cooper is the founder of [Execuly](https://www.execuly.com/?ref=blog.knack4business.com) — a fractional CFO/COO practice that embeds inside small businesses and nonprofits to stabilize operations, fix cash flow, and build the financial structure for long-term resilience. She started in her family's industrial business at 17, ran the back office as a teenager, and led a turnaround on that business at 28 after taking on its debt and rebuilding it into a multi-million dollar company operating in 40 US states. She founded Execuly after realizing that hands-on embedded leadership creates far more impact than advisory-from-the-outside ever could. She primarily works with inventory-based and multi-entity businesses with complex accounting requirements. She also founded [Siplux](https://siplux.com/?ref=blog.knack4business.com) — a microplastic-free double-walled glass travel cup — as a deliberate experiment in learning marketing by doing it.

### **FAQ**

**Q: How do I know if my business needs a fractional CFO?**
Start with two questions: Can your accountant give you a cash flow forecast on the spot? And do your financial reports match what's actually in your bank account? If either answer is no, a fractional CFO conversation is worth having sooner rather than later.

**Q: What's the difference between a fractional CFO and a regular accountant?**
An accountant records and reports what has happened. A fractional CFO looks at what's happening now and what's likely to happen next — and makes strategic decisions based on that picture. For complex or distressed businesses, the distinction matters a great deal.

**Q: How long does a business turnaround take?**
In Diesha's experience, two to three months to reach break-even from a loss position, another two to three to reach consistent profitability, then a stabilization phase of roughly six months before any growth activity restarts. The full cycle — from crisis to scaling again — is typically one and a half to three years depending on the severity of the situation.
