1. Flow has three levels — and most leaders only work on one.
Personal flow is what you build when you're alone. You control the inputs, the pace, the environment. It's the foundation. If you can't get in the zone by yourself, you won't be able to lead a team there either.
Interpersonal flow is staying focused when other people are around — when a message comes in, someone walks past, or the energy in the room shifts. Most knowledge workers lose hours here without noticing.
Flow culture is the third level — and the rarest. It's asking whether your company's structure, meeting rhythm, and feedback loops are designed to support flow or quietly break it. One unnecessary meeting doesn't cost 60 minutes. It costs 75, once you factor in the time it takes to get back into the work.
2. Pushing through is almost never the fastest path.
This is the biggest myth Toms hears from leaders. The belief that forcing effort equals faster results. It doesn't. A short pause before acting — asking yourself what you actually want and why — is almost always the more efficient move. Not because it saves time in the moment. Because it removes the wrong effort from the equation entirely.
The daily habit he recommends: ask yourself "What do I want?" Simple. But it pulls the brain toward solutions and away from problem-spirals. That shift compounds over time.
3. Happiness is the most honest flow indicator you have.
You don't need a dashboard to know if your team is in flow. You need to listen. If people are genuinely enjoying the work, flow is present. If there are complaints, low energy between tasks, or subtle resistance — flow is broken somewhere. Toms says the fix is simple: talk to people. Ask them how they feel. What comes back tells you everything.
Practical Steps
1. Map the three levels in your own business this week.
Start with yourself. When do you feel most in the zone? Then look at your team. When do they? Then look at your structure — your meetings, your response-time policies, your feedback loops. Where are the flow killers hiding?
2. Add one question to your daily routine.
"What do I want?" Ask it before you start a task. Ask it when you feel stuck. Ask it before a meeting. It sounds too simple to matter. It matters.
3. Check the temperature in your team — in person.
Skip the survey. Ask one person today: "When do you feel most in the zone at work?" Then actually listen. You'll learn more from that conversation than a month of metrics.
